Better technology doesn't always win. What won wasn't picture quality — it was whoever got to define picture quality.
In 1975, Sony released the Betamax. A year later, JVC answered with VHS. Engineers didn't disagree about which was the better machine. Betamax had sharper pictures, cleaner sound, a smaller cassette, a more refined mechanism. Score it feature by feature, and Betamax won every round. Sony had every reason for confidence. Build the better product, and it sells better — at the time, that belief was simply reasonable.
We know how it ended. VHS won. Betamax faded quietly off shelves, becoming one of the most cited defeats in the history of technology: the superior product beaten by the inferior one. Few stories puncture the belief that better products sell better as cleanly as this one. And the puncture wasn't a one-off. The same shape kept recurring across industries long after the format war ended. Each time, the winner scored lower on the spec sheet.
This is one entry in a longer inquiry into how the pursuit of craftsmanship betrays itself. Betamax is the sharpest frame in that inquiry, because nothing about it looks like a mistake. Sony wasn't lazy — quite the opposite. The problem was never the amount of effort. It was where that effort pointed. Effort and direction are two different questions, and boardrooms tend to check only the first.
The Hour That Decided It
The reason wasn't complicated. Recording time. Early Betamax recorded one hour; VHS recorded two. What buyers actually wanted was to tape a full baseball game, a full movie, start to finish. A one-hour tape couldn't do that. No matter how refined the picture, a tape that cuts off before the ending fails the job it was bought to do. A two-hour tape, however unglamorous, held the whole film. A one-hour tape, however beautiful, stopped at the halfway mark — and to the person watching, beauty that stops halfway isn't beauty. It's a defect.
Sony's engineers weren't unaware of this. They knew precisely that extending recording time would cost picture quality, and they chose the shorter tape to protect it. Inside their own definition of "better" — better meaning sharper — the choice was correct. It was even reasonable to assume viewers would eventually recognize that superiority. The problem was that no one had checked that definition against the viewer's. Sony optimized on one axis, all the way to the end. The consumer was standing on a different axis from the start.
But consumers weren't shopping by picture quality. They were asking one question: can this tape do what I bought it to do? Betamax answered no. VHS answered yes. Picture quality came after that — if it came up at all. A product screened out at the door never gets a chance to be judged on the furniture inside. Sony had polished the second round of judging, and lost in the first.
Whose Definition Wins
There's a concept worth naming here: the authorship of "better." Quality doesn't exist on its own. It only exists relative to whoever gets to set the standard — and the real question is whether that person is the maker or the user.
Craftsmanship speaks the maker's language. Value speaks the user's. Only when the two languages agree does craftsmanship become a victory.
For Sony, the subject of "better" was picture quality. For consumers, it was "can I do what I want to do." The instant those two definitions diverge, the more finished product loses — not despite being more finished, but precisely because of it: perfecting one thing left no attention for the other. The harder a team pushes on completeness, the deeper it burrows into its own definition, and the less it looks outward. The bigger the focus, the bigger the blind spot — a paradox every team chasing craftsmanship eventually meets.
Long after VHS won, people kept saying the better technology lost unfairly. But that sentence is itself the trap speaking. It's still measuring "better" on the engineer's scorecard. On the consumer's scorecard, VHS was better — clearly, immediately, from day one. The two scorecards were never the same test. One measured picture quality. The other measured "can I do what I want." Consumers walked into stores holding only the second test. The first test never reached their hands.
The feeling of unfairness, then, points the wrong way. It only makes sense if one scorecard is the correct answer and the other a mistake. But markets don't grade on an answer key. Whatever sold was the answer. Refuse to accept that, and the next product gets graded on the same wrong sheet again.
Why Wasn't Precision Enough?
The same shape recurred in other markets. In word processors, WordPerfect was overwhelming on features — an efficient tool for anyone already fluent in it. But the mass market went to Microsoft Word. What decided it wasn't depth of function; it was how little a first-time user had to fumble before typing a sentence. Completeness for the expert and completeness for the beginner don't always point the same direction. WordPerfect's designers built for people who'd use it for years. Most of the market, though, was still stuck at the moment before deciding whether to use it for years at all — the moment of opening the box. Fail that moment, and the years of efficiency downstream are never discovered by anyone.
Cameras told the same story. On technical craftsmanship, Leica had few rivals. But what most people actually carried were far simpler, easier cameras. However high the craftsmanship, if the number of people who can actually experience it stays narrow, its weight in the market stays exactly that narrow. Excellence isn't wasted — it simply reaches fewer hands. Precision looks like precision only to eyes already trained to see it, and most consumers neither have that training nor feel they need it. What they needed wasn't to understand a camera. It was to not miss the moment, camera or no camera.
In all three markets, the winner wasn't the "lesser" product — it was the more reachable one. Excellence and reachability are different axes. One finishes at the maker's fingertips; the other finishes at the user's first moment. Treat the two as the same thing, push only one, and the other stays exactly where it was, no matter how hard you push.
Line the three cases up and the pattern sharpens. Every loser was winning on its own terms. Betamax won on picture quality. WordPerfect won on features. Leica won on precision. None of the three answered the question the market was actually asking. The scorecard wasn't wrong. The person holding it was the problem — because it was themselves.
One more thing worth noting: none of the three were bad products. WordPerfect is still spoken of fondly by the power users of that era; Leica still carries weight among people who take photography seriously. The craftsmanship was never a lie. It simply wasn't the kind of craftsmanship that sells at scale. Staying beloved in a narrow market and getting chosen in a wide one are different games. Mistake one for the other, and you'll never understand how the champion of the narrow game lost the wide one. Decide which game you're playing — or live with the confusion of winning and losing at once.
What makes these three cases interesting is that they share no industry. Consumer electronics, software, cameras — no overlapping markets, no overlapping competitors. Yet the shape of the defeat was identical, stamp for stamp. Wherever the maker's scorecard and the user's scorecard split, the market sided with the user's, every time. Call it coincidence once. Maybe twice. Three times is a structure — and structures don't check industry codes at the door. Any organization that defines craftsmanship only in the maker's language is standing exactly where the next fall is waiting, whatever the industry.
Once Is Chance, Three Times Is Structure
Zoom out across the tech industry and this pattern shows up far more often than three cases suggest. "Better technology" failing to translate into "better market outcome" repeats itself, industry after industry. The losing side always tells a similar story: we built it better, experts agreed, and the market simply didn't notice. What's unsettling is that the story is almost always sincere. Not a lie — a genuine blind spot.
The reason is always the same, too. There was only one scale for measuring "better," and it was usually the scale the makers had stared at longest and hardest — picture quality, feature count, precision. Values visible only to a trained eye. What the consumer actually holds is a much simpler scale: does it work, or doesn't it. Against that simple scale, elaborately built superiority often proves nothing at all — not because it's insufficient, but because it was always the answer to a different question. What went missing was translation between the two scales. That missing translation decided the entire outcome.
This is why the gap between teams who know this pattern and teams who don't isn't a gap in skill. It's whether, before congratulating themselves on craftsmanship, they ask one more time: whose scale is this? That single question was the distance between Betamax and VHS.
The question looks easy to answer, but it's the one most often skipped. The reason is simple: doubting your own scale isn't pleasant. Turning around, after months or years spent refining a standard, and asking "is this really the user's standard" shakes the confidence built along the way. Avoiding that discomfort is usually enough to skip the question and move to the next step. The trap of perfection rarely starts with incompetence. It starts with this small avoidance.
When "Unfair" Is the Clue
The complaint "our product is better, why isn't it selling" is, in fact, the clearest sign you're already inside the trap. For that complaint to hold, "better" would have to mean one thing to everyone. But two definitions run in a market at all times — the maker's and the user's — and nothing guarantees they point at the same place. If anything, the harder a team pushes on craftsmanship, the wider that gap tends to open. The more honest and diligent the effort to build better, the tighter it weaves within the maker's own world — and the further it drifts from the user's.
What Betamax's engineers really missed wasn't a technology. It was the habit, somewhere along the way, of stopping to ask what the person standing in front of this machine was actually trying to do, while they refined the picture one notch further. Once the effort to perfect and the effort to reach diverge, they start eating into each other. The paradox — growing more refined while growing more distant — is the signal that the divergence has already begun. And that signal almost always shows up inside the conference room, long before it shows up in sales numbers. It shows up as a sentence, repeated: "surely the customer will notice this." That sentence rarely gets followed by the one that should come next: notice it while trying to do what, exactly?
So next time the room fills with certainty that "ours is technically better," ask one thing first. Better, by whose scorecard? If the answer is the maker's, the market hasn't been asked yet. The market is holding a different test. Craftsmanship that hasn't checked that test first stops at the door, however refined it is.
What Betamax left behind isn't a cautionary tale. It's a question. Push the picture one notch sharper — or check, first, who's watching that notch. Nearly half a century later, the question hasn't aged. Products became software; tapes became screens. The sentence spoken with confidence in the conference room hasn't changed nearly as much. When "surely they'll notice this" is heard again, that's the moment to remember Betamax.
None of this argues for giving up on craftsmanship. Only that craftsmanship always has a subject — and craftsmanship that never checks that subject is, however refined, only half a conviction. What Sony proved wasn't the limit of its engineering. It was this: between making something better and making something that sells, there is always this one question, standing in the middle.
